Why Digital Transformation Progress Is Incremental — and Why That’s a Strength

There’s no shortage of ambition in manufacturing right now. AI, digital twins, smart factories, and autonomous operations dominate the conversation. Spend enough time at conferences or reading industry reports, and it’s clear where the north star is: more connected, more intelligent, and more autonomous operations.

In practice, though, that transformation rarely happens all at once. For most manufacturers, progress comes through measured, incremental improvements, not sweeping, overnight overhauls. And that’s not a failure. With the right foundation in place, every incremental improvement can deliver measurable ROI.

However, to move forward effectively, manufacturers must first understand the reality of where their operations stand, and then build progress with purpose.

The State of Industrial Manufacturing

Take overall equipment effectiveness (OEE) as an example. For many manufacturers, performance still falls short of the 85% world‑class benchmark established by Seiichi Nakajima in his 1988 book, Introduction to TPM: Total Productive Maintenance. In fact, a 2024 Godlan Consulting study of more than 1,400 discrete manufacturing operations found that the average OEE was 66.8%.

That gap alone represents a lot of untapped capacity. On top of that, it’s common to see variation across plants running similar operations. That kind of spread tells you something quickly: most operations are far less standardized than they look on paper.

The data environment tells the same story. Information lives in historians, MES systems, spreadsheets, and manual logs, with limited integration between IT and OT systems. Modernization is also uneven. Some production lines and plants have advanced significantly, while others remain years behind, creating inconsistency at the enterprise level.

What most organizations actually have is a patchwork, not a clean digital foundation.

The Reality of Implementing Digital Transformation

At the same time, expectations keep rising. There’s pressure to move into AI-driven optimization and fully connected operations. But when you look at outcomes, fewer than a third of companies have scaled digital initiatives, and most transformation efforts stall before delivering full value. A 2025 Rockwell Automation survey found that 95% of respondents have either already invested in, or plan to invest in AI/ML, GenAI, or causal AI within the next five years. Despite this level of interest and funding, only 20% of manufacturers report using smart manufacturing at scale.  

The issue isn’t that the technology doesn’t work. It’s that the starting point is messier than most plans assume.  

Most companies can prove value in a pilot. They can connect a machine, stand up a dashboard, or apply analytics to a single use case. That part is relatively straightforward. The real challenge is making the solution work across an entire enterprise, where no two plants operate exactly the same way.  

This variability stems from differences in control systems, tag structures that are inconsistent or poorly documented, data definitions that don’t line up, and processes that have evolved locally over time. As a result, two plants making the same product run differently. One might track downtime in detail at the asset level, while another logs it manually at the end of a shift. None of this is unusual. It’s how manufacturing has developed over decades.  

The problem is most transformation strategies assume more uniformity than actually exists. In reality, what works in one plant doesn’t drop cleanly into another. Data is structured differently, so integration takes longer than expected. Operators interact with systems in different ways, and local practices create friction. This results in scaling that stops being a rollout and turns into a series of adaptations, site by site. That’s where a lot of digital efforts lose momentum. Timelines stretch. Costs climb. Value takes longer to show up. Confidence starts to erode. What started as a strategic initiative turns into a collection of disconnected efforts that never quite add up to enterprise impact. 

But complexity isn’t what kills digital transformation — ignoring it does. For companies that address that reality directly, it becomes a competitive advantage. The organizations that build from a real foundation, not an assumed one, are the ones that ultimately scale faster and more effectively. 

Unlocking Value at Every Step

There’s plenty of opportunity for manufacturers to achieve ROI along the way. You can see it in the OEE gap. You can see it in performance variability across sites. You can see it in how much manual work still supports critical processes. The upside is there. 

But unlocking it doesn’t start with jumping into the most advanced use cases. It starts with closing the gap between where operations actually are and where they need to be in order to implement smart manufacturing initiatives. Small, intentional steps, like standardizing data structures, connecting systems, and reducing variability across sites, are what ultimately unlock the largest gains. These aren’t side efforts. They are the foundation that makes advanced capabilities like AI and autonomous operations actually work at scale.  

That’s why partner choice matters more than most people think. Your partner needs to understand not only the strategy and technology, but what it takes to operate in reality most manufacturers live in. The plant floor isn’t clean. It’s nuanced, inconsistent, and constrained in ways that are easy to miss if you haven’t worked in it. 

Most breakdowns don’t happen in the roadmap. They happen in the translation. Between what looks good on a slide and what actually works on a line. Between enterprise standards and site-level reality. 

Closing that gap takes more than a plan. It takes people and partners who can move between both worlds. People who can connect what’s happening on the plant floor with what it takes to scale across a network, without losing continuity along the way. 

The companies that make real progress aren’t chasing buzzwords. They understand their starting point, account for variability, and execute with that in mind. The vision of a fully digital, lights-out operation is not just a compelling north star, but when pursued with the right foundation, it becomes a path that delivers real value and ROI at every step along the way.
